Buying steel in Baja California: full coil, imported sheet or local service center
All three routes work. The difference is in tied-up capital, in response time, and in who absorbs the cost when engineering changes.
A plant in Tijuana that consumes sheet metal has three ways to supply itself, and all three are legitimate. What separates them is not so much the price per kilo as the total cost: how much capital sits idle, how long a change takes, and who pays when something goes wrong.
Option 1: buy the full coil
Buy directly from the mill or a large distributor, in coil, and process it in house.
In favor: the price per ton is the lowest of the three. If your volume is high and stable, the difference is real.
Against: a 15-ton coil is idle capital that takes floor space, requires heavy handling and cannot be returned if engineering changes the gauge. Processing it takes a cutting line, maintenance, tooling and people who know how to set it up. And if your consumption of that gauge does not add up to a full coil, you end up storing material you will not use for months.
When it makes sense: high, stable consumption of few gauges, with space and in-house processing capability.
Option 2: import already-cut sheet
Buy the sheet already processed, usually from across the border or from another state, and receive it ready to use.
In favor: zero investment in process. It arrives and it gets used.
Against: time. Between order, cutting, border crossing and transport, the cycle is measured in weeks. Any engineering change mid-cycle turns into material that no longer fits. On top of that, your size is tied to whatever the distant supplier cuts as standard; stepping outside that costs money or is simply not offered.
When it makes sense: standard sizes, stable programs, an existing logistics relationship that works, and time that is not critical.
Option 3: local service center
Have it cut in Tijuana, at the exact size, in the exact quantity.
In favor: you buy the size you need, not the coil. Tied-up capital drops sharply. The cycle is measured in days, and a plant visit is a thirty-minute drive rather than a border crossing. If engineering changes, the next lot comes out different without dragging obsolete inventory along.
Against: the price per ton is higher than a full coil, because it includes the processing.
When it makes sense: when consumption spans several gauges or sizes, when engineering is still moving, when warehouse space is expensive, or when response time is a competitive advantage.
The calculation almost nobody runs
Comparing price per kilo alone points systematically to option 1. The honest comparison includes:
- The financial cost of inventory. A coil sitting for three months has a real opportunity cost.
- Warehouse space. A square meter of industrial floor in Tijuana is not free, and a coil takes a lot of it.
- Scrap. How much of the coil ends up as scrap through leftover width or damaged outer wraps?
- Obsolescence from engineering changes. The one that hurts most and never shows up on the spreadsheet.
- Downtime cost. A line stopped waiting for material is worth many times the price difference per ton.
The Tijuana factor
There is a regional particularity worth saying out loud: in Baja California a significant share of manufacturing runs with engineering defined on the U.S. side and production executed on the Mexican side. That means frequent specification changes and compressed lead times.
In that context, the distance to your cutting supplier stops being a logistics detail and becomes an operating variable. A supplier thirty minutes away lets you send a sample, review it and adjust the same day. A supplier two weeks away forces you to decide under uncertainty and to stock up just in case.
How to choose without turning it into a holy war
The three options are not mutually exclusive. The arrangement that works best in practice is mixed:
- Full coil for the highest-consumption, lowest-variation material.
- Local service center for everything else: special sizes, prototypes, launch lots, engineering changes and demand peaks.
- Imports only where there is a concrete advantage the other two do not offer.
What almost never works is tying 100 % of supply to a single route. Sheet metal is too central to product cost to be left without a plan B.
